Hard water doesn’t flood your basement or trip a breaker, so most people never put a number on it. But it is, quietly, one of the most expensive things running through a house — and hardness depends on local geology, so there is no single national number. I pull water heaters for a living. The ones that come out of hard-water homes are heavy with a rock-like crust on the bottom — calcium carbonate scale. That crust is what costs you, and it shows up in three places on your bills: the energy your water heater burns, how soon you have to replace it, and the fixtures and appliances scaling up behind the scenes. Here’s what the research says each of those really costs.

First, what “hard water” actually means

Hardness is just dissolved calcium and magnesium, measured in milligrams per liter (mg/L) or grains per gallon (gpg — 1 gpg ≈ 17.1 mg/L). The USGS classifies it like this:

The number that drives everything: an 8% efficiency hit per 5 grains

The most-cited research here is a 2009 study run by Battelle Memorial Institute for the Water Quality Research Foundation, which tested 30 water heaters on softened versus unsoftened water under controlled conditions. The headline finding for a gas storage-tank heater: every 5 grains per gallon of hardness caused a 4% loss in efficiency (and a matching 4% bump in operating cost) at 50 gallons of hot water a day, rising to as much as 24% on 30-grain water. The figures this report’s tables use — roughly 8% per 5 grains and as much as 48% — are our own doubling of that rate to model a 100-gallon-a-day household, not a measured result. Heaters run on softened water held their factory efficiency across a simulated 15-year life, while hard-water units accumulated up to 30 pounds of scale. In a home with hard water, that’s roughly $40 to $235 a year vanishing into one appliance — and that’s before the dishwasher, washing machine, faucets, and the extra soap and detergent hard water forces you to use.

The plumber’s-eye part (what the data tables don’t tell you)

  • Scale is silent until it’s expensive. A scaled heater doesn’t announce itself — it just costs more to run every month and dies a few years early. By the time you hear it rumbling (that’s steam escaping under the scale), the efficiency loss has been on your bill for years.
  • It eats fixtures, fast. The same study found showerheads on hard water lost about 75% of their flow rate in under 18 months. I see it as crusted aerators, stuck shut-off valves, and seized fill valves — small replacements that add up.
  • Tankless is more sensitive, not less. The narrow heat-exchanger passages in a tankless unit scale up faster than a tank, which is why manufacturers require annual descaling on hard water to keep the warranty. Skip it and you trade the tank’s slow decline for a sudden one.
  • A softener pays for itself by protecting everything downstream — heater, dishwasher, washer, faucets — not just by making showers feel better. That’s the case the numbers above actually make.

How to find out where you stand (free)

  1. Check your hardness. Your water utility’s annual Consumer Confidence Report lists it, or a $10–$15 test strip reads it in seconds. Match the number to the USGS table above.
  2. Look at the base of your water heater for white/tan crust around the drain valve and fittings — the visible tip of what’s inside.
  3. Flush the tank (or have it flushed) yearly; a flush runs about $75–$150 and clears loose sediment before it cements.

The calculation, step by step:

  1. Hardness tiers: U.S. Geological Survey (soft/moderate/hard/very-hard mg/L bands; 1 gpg ≈ 17.1 mg/L).
  2. Efficiency penalty: the Battelle/Water Quality Research Foundation 2009 study — 4% efficiency loss per 5 gpg for a gas storage-tank heater at 50 gal/day (up to 24% at 30 gpg), which we double to ~8% per 5 gpg (up to ~48%) to model a 100 gal/day household. We apply that rate across each hardness band (e.g. ~9 gpg “hard” → ~14% loss).
  3. Extra energy cost: efficiency penalty × the U.S. Energy Information Administration’s measured average household water-heating expenditure — $287/yr nationally, ranging $229–$339/yr by census region (EIA RECS 2020, Table CE3.6). This replaces an earlier $400–$600 figure that we had attributed to the DOE; on review the DOE published no such number, and we corrected it on 2026-08-01.
  4. Earlier-replacement cost: a storage tank typically gives 8–12 years of service — our own field experience, pulling and replacing these for a living; scale pushes units toward the short end. We amortize a ~$1,650 installed tank replacement (our own 2026 Plumbing Repair Cost Index) over 8 vs. 12 years to estimate the annual replacement penalty.
  5. Fixtures: stated qualitatively, anchored to the study’s measured ~75% showerhead flow loss in <18 months — no dollar figure invented for it.
